How Refold.ai Turned Bursts of Demand Into a Steady Enterprise Pipeline

Refold.ai sells an AI-powered integrations platform to enterprises, and its demand arrived in bursts no one could plan around. Fixing the ICP and messaging before spend produced 2 qualified enterprise conversations a month, sustained, and $600K in pipeline.

Challenge

Demand arrived in bursts, so pipeline could not be planned against

The pattern

Demand Arrived in Bursts

Refold.ai is an AI-powered enterprise integrations platform. Its AI agents handle connections across SAP, Oracle and Workday, dealing with brittle APIs and custom logic, with self-healing workflows, audit logs and 1,000+ connectors.

Its buyers are enterprises, and demand from them arrived in bursts rather than as a steady flow. Pipeline that comes in bursts cannot be planned against.

The diagnosis

The Problem Sat Upstream of the Ads

Ads were running, so reach was not the issue. The problem sat upstream of them.

RevFirst traced the inconsistency to two inputs. The ICP was not sharp enough to know which accounts were worth pursuing, and the messaging did not carry the same story across channels.

When the inputs are unclear, every channel amplifies the confusion. More spend on the same foundations would only have produced bigger bursts.

“Two qualified enterprise conversations a month, consistently. We were never short on ads — we were short on consistency. RevFirst rebuilt the entire setup: ICP, messaging, pipeline.”

The method

Inputs First, Channel Last

The fix followed a strict order: ICP first, then messaging, then spend. Nothing about the channel changed until the inputs underneath it were right.

Each step depended on the one before it. Messaging cannot be sharp for an ICP that is vague, and spend cannot be efficient behind a message that changes from one channel to the next.

The order RevFirst fixed things in

01

ICP

Rebuilt around accounts that could actually close, not everyone who could click

02

Messaging

Rewritten so one story held from first touch to booked meeting

03

Spend

Channel decisions made only once ICP and messaging were fixed

04

Measurement

Judged on qualified meetings, not leads or impressions

Targeting

An ICP Built Around Accounts That Could Close

The old targeting reached everyone who could click. RevFirst rebuilt the ICP around accounts that could actually close.

For an enterprise product, that difference decides whether activity becomes pipeline. An account that clicks but cannot buy fills a dashboard, while an account that can close fills a forecast.

Messaging

One Story From First Touch to Booked Meeting

Messaging was rewritten so the story held together from first touch to booked meeting. Whichever channel a buyer met Refold through, they heard the same argument.

Enterprise deals involve several people and several touchpoints. A consistent story means none of them has to reconcile mixed signals before moving forward.

Measurement

Counting Qualified Meetings and Nothing Else

Finally, RevFirst changed what the system was measured on. Qualified meetings became the number that mattered, not leads or impressions.

With the inputs fixed, the bursts gave way to a steady rhythm: 2 qualified enterprise conversations a month, sustained rather than sporadic. The system delivered 12 demos with qualified enterprise buyers and $600K in pipeline, and demand became predictable enough for the team to plan against.

What this shows

Inconsistent pipeline is usually an input problem, not a channel problem. RevFirst fixed the ICP, then the messaging, and only then the spend, and measured everything on qualified meetings. Consistency came from knowing which accounts were worth pursuing.
